I think a lot of that sort of content is off-forum. Sadly, having not kept up with that scene, I don't know where to find it, and you're not wrong that there's a lot of cruft and tropes to get through in order to find what you want. Which is yuri.
Mm, well, you see, I have a character named Marina Arisa, who was transformed into the depths into a vision of womanly beauty. She took to her new circumstances so well she was already entrancing maids with her song before she even took a new name...
The connection being, Marina's family were a dynasty of admirals said to have special power over ship-spirits. So she has a natural shipgirl connection.
The premise was actually more that Marina would be working with her country on a shipgirl program to fight back a marauder fleet - she'd already become a woman then, herself. And it'd be about shipgirls adjusting to the new fantasy world they find themselves in.
Only, the program was started by *Professor Sternbach*, with their own agenda, of refitting themselves and then humanity with a perfect shipgirl body...~
But yeah, boiled down, Refit's very basic premise is 'Admiral be lewd shipgirl, what do'. The issue is figuring out 'why be shipgirl' plus 'should we have perverted kancolle admiralty or not'
Also, that little spice of being rogue task force.
And converting more people to shipgirl, of course.
There's also _really_ old premise of random human being converted to Abyssal, who revealed Abyssal kinda splintered after managing to successfully conquer earth('s ocean). The one who initiate conversion want MC to start conq- sorry, _unite_ Abyssal so can preserve humanity or something, I forgot.

Mmmmm. I have a draft somewhere, but, I kinda set it aside because I felt like I lacked knowledge of shipgirls and wouldn't do it justice.
But it's largely because I think a lot of the people who hated Refit and raged against the very clearly marked premise would absolutely despise me using shipgirls to introduce modern ideas of lesbianism and queer thought to a Renaissance-style fantasy world. :v
